Brake Shoes

I have a 91.5 W250, is there any way to tell if i have 12 x 2.5" or 12 x 3" brake shoes without removing the drum itself?

Nope, but if it were me I'd buy the 3" shoes anyway. I'd also go ahead and have the drums resurfaced either way I went, If going from 2 1/2 to 3 you'll have to and you can use the same hardware

Yes, PROVIDED you have the drums completely resurfaced. The 3" brakes use the same drums and backing plates. You do not have to change the wheel cylinders. I have over 40K miles on this exact set up.

Ok thanks. Looks like I'm gonna get 3".
I have to get new wheel cylinders anyway. Is it best to go ahead and get the 1" or should I just get 7/8s?

250 2.5" shoes
350 3" shoes. ;)

Not always. My 93 had the 3 inch from day one. I worked with the original owner and I remember him saying he had to swap all the parts he bought for the 3 inch ones.

I've heard the same from others.
